Help please! - appraisal system that works for designers

I need to come up with some constructive ideas to improve our appraisal system and that might work better for designers than the current irrelevant admin-orientated measures.
Our problem is that we operate as a creative function within a non-creative admin and sales-orientated organisation, and they operate a performance appraisal system based on key performance indicators (KPIs) and measures of performance against these. The KPIs and measures are irrelevant to much of what we do and not an appropriate measure of ourperformance in our roles or our skills. But, given that we have to be appraised under the same stysem, what are the performance indicators and measures that are more appropriate to design roles?
It would be useful to know how other businesses - in-house studios or agencies - approach the problem of measuring creativity. What criteria do they use and what measures?
So if anyone has some pointers it might help us change our awful system for the better.

really it can be measured with good taste and instinct. but as far a quantifiable measure, I'd go with how much pot they individually supply the office with.
